Begin with the challenge
A long task list is not evidence of progress. State the main challenge in one sentence: weak sales conversion, delayed delivery or unclear cash flow. Separate what you observe from what you believe causes it, then collect enough information to understand the gap.
Look across the business
A sales problem can originate in an unclear value proposition or limited delivery capacity. Review customers, product, pricing, channels, costs, people, operations and technology. The aim is to understand connections, rather than launch every possible improvement at once.
Select three priorities
Compare initiatives by likely impact, effort, available resources and the strength of the evidence. Choose a small number that the team can deliver and review. Urgency alone does not establish value, and a large initiative may need a smaller test before a substantial commitment.
Make each priority actionable
Assign an owner, an output, a review date and a measure. Instead of improve sales, specify a review of lost opportunities and a test of a revised offer with a defined segment. Record the starting position so the result can be compared with something meaningful.
Connect thirty days to ninety days
Use the first period to gather evidence and remove immediate obstacles. Let those results shape the next stage rather than fixing a long plan around untested assumptions. Review progress regularly and decide what to continue, stop or support with additional expertise.
Support from the Business Clinic
Oricon’s diagnostic route reviews the business situation, gaps, priorities, measures and next actions. The report and 30/90-day plan are scoped to the case and agreement. Diagnosis supports informed decisions; it does not guarantee a particular commercial outcome.
Exercise: an actionable priority card
- Challenge: Which problem will you reduce?
- Baseline: Which number or observation describes the current position?
- Action: What specific change will you test?
- Owner and date: Who leads the work and when will you review it?
- Output and evidence: What will be delivered and how will you assess its usefulness?
Use one card per priority and review it weekly. When work stalls, record the cause and a corrective decision rather than only moving the deadline.
